Daily goals?
Do you set daily goals for your foreman? If you do, what is the protocol for the times that they will not meet their goal for the day?

To put this another way, my foreman is beginning the habit of not getting everything done that I set forth as goals for him for the day. I've made it a requirement to call me before they leave the site to know what was done/not done, and so I can suggest he get more done before the end of the day, if they are falling behind.
I want to get him up to speed and performing ASAP.

We have a "job board" that among other things has bid hours and actual hours The actual hours is required to be updated at the end of each day. This seems to make them more aware of how they are progressing. I also talk to them each morning and ask what their plans are for the day ... nothing much happens if they don't meet those goals but the conversation in itself helps ...

So you let them come up with their own goals for the day, so long as they are mindful of the total hours bid for the job? That seems like it'd work. Though with my lead guy being pretty new, he may not have a feel for whether or not he's on target yet.

Just saw your post Jeff ... I also make at least one site visit per day as well as an update over the radio. If I find they are falling behind or confused in any way I'll make more than one visit or I may spend a couple hours on site if I can.
Yes I let them make their own goals for the day ... I may have some input in that decision.
Do you let them know the total bid hours of the job?

I don't give them hr's but I do tell them what I want done. Not being there means I don't see problems that they run into. Each site is law unto it's self, so a little over here and a little under here it averages out MOST times.

Kris - No, I haven't told him what the total bid hours are on a project yet (mostly because I haven't done things that way before). But it's something I can easily start, because I know how long everything takes for a crew to do when I was running one.
I think for as new as my guy is in leading a crew like this, giving both pieces of info will help - what to get done, so he knows not to leave the site until it is, and bid hours, so he knows where he's falling compared to that.
